I have spent years managing engineering and procurement projects in the oil and gas and fire protection sectors. I have seen the same mistakes repeat across every project — from small fabrication orders to complex multi-supplier assemblies. The mistakes are not unique to one company or one industry. They are structural problems in how most teams approach sourcing.

The cost of these mistakes is not always visible on a single invoice. It shows up in delivery delays, re-work, failed inspections, and emergency expediting fees that quietly inflate project costs by 20–40%. This article covers the five mistakes I see most often — and what a better process looks like.

Mistake 1: Treating the Cheapest Quote as the Best Quote

This is the most common and most expensive mistake in procurement. A supplier quotes ₹120 per piece when everyone else quoted ₹180. The PO goes to the cheap supplier. Three weeks later, the parts arrive with dimensional deviations, wrong surface finish, or material that cannot be verified against an MTR.

The rework, re-order, and delay typically cost 3–5x the original saving. The total cost of procurement is not the unit price — it is unit price plus rejection rate plus rework plus delay cost plus re-shipping plus expediting premium.

Rule: Never award on price alone. Score each bid on: price (40%), delivery reliability (25%), quality documentation (20%), and communication responsiveness (15%). A supplier that scores poorly on the last three is a risk regardless of their price.

Mistake 2: Sourcing from the Same 3–4 Suppliers Every Time

Most procurement teams have a preferred vendor list built from whoever they have used before or whoever replied first to an early RFQ. That list rarely gets updated. Over time, the team stops knowing whether their suppliers are still competitive on price, lead time, or capability.

Market pricing shifts. A Coimbatore CNC shop that was the best option in 2022 may now be 30% more expensive than an equivalent shop in Rajkot or an overseas option in Vietnam. Without regular competitive benchmarking, you never know.

The fix is systematic: run a fresh market search for every significant procurement requirement. Not every small repeat order — but any new part, new material, or order above a value threshold should trigger a fresh supplier search across at least 8–10 options before shortlisting.

Mistake 3: Sending Incomplete or Ambiguous RFQs

A supplier can only quote accurately against what you give them. An incomplete RFQ — missing tolerances, unspecified surface finish, no material grade, unclear quantity and delivery schedule — produces quotes that cannot be compared fairly. Suppliers fill in the gaps differently, so you end up comparing different things.

Common RFQ gaps that cause problems:

  • Missing tolerance calloutsGeneral tolerance notes ("±0.1 unless noted") are routinely misread. Call out critical dimensions explicitly.
  • Unspecified surface treatmentAnodising, plating, passivation — if it is not specified, some suppliers will quote without it, others will assume it. The quotes are incomparable.
  • No delivery scheduleWithout a delivery date, suppliers optimise for their schedule, not yours. You lose leverage on lead time.
  • No inspection requirement statedIf you need an FAI report or dimensional inspection, state it. Suppliers will not volunteer the cost unless you ask.
  • Quantity range not specifiedQuote for 50 pieces vs 500 pieces can differ by 40–60%. If you expect repeat orders, say so — suppliers price differently for a relationship versus a one-off.

Mistake 4: Skipping Supplier Verification on First Orders

Finding a supplier on IndiaMART does not verify them. A listing with photos, certifications logos, and strong reviews is not evidence of capability. Trading companies regularly list on IndiaMART using manufacturers' images and certifications they do not hold.

Before placing a first order, a minimum verification process should include:

  • Certificate validationISO 9001 certificates have a registration number. Call the certification body or check their online registry. Takes five minutes.
  • Factory video or virtual walk-throughRequest a live video call showing the production floor and relevant machines. Legitimate shops will do this. Traders cannot.
  • Sample order before production orderOn any new supplier, regardless of urgency, place a sample order first. The cost of a sample is trivial compared to the cost of a failed production batch.
  • Payment terms as a risk signal100% advance with no inspection clause is not standard for established manufacturers. Insist on a milestone payment tied to inspection.

One failed first order at a new supplier typically costs more in time and money than a complete supplier verification process would have cost upfront.

Mistake 5: No Production Tracking After the PO

Most procurement teams place a PO and wait. They follow up when the delivery date passes. By then, the delay is already 2–3 weeks old and the supplier's response is: "We shipped yesterday" — which is usually not true.

The fix is a structured production milestone check-in: raw material confirmation (Day 3), machining start (Day 7), mid-production QC check (Day 14), pre-dispatch inspection (Day 20), dispatch confirmation with AWB or BL (Day 22). Any milestone that slips by more than 2 days triggers an escalation, not a polite follow-up.

This is not micromanagement. It is visibility. The earlier you know a supplier is behind schedule, the more options you have: expedite, source a backup, adjust your project timeline. Waiting until the delivery date gives you zero options.
